The traditional model of planning fashion sales months in advance is undergoing a major shift, according to a new insight paper from LOGIC Consulting. With AI, companies are better equipped to cut back on losses.

Retailers have long struggled with committing inventory before knowing actual consumer demand, leading to sub-optimized inventory levels and financial impacts. Globally, inventory distortion from overstocking and out-of-stock items costs the retail industry nearly $1.73 trillion annually, despite recent improvements of $172 billion.

To solve this mismatch, fashion brands are turning to AI to adjust stock levels, personalize customer experiences, and protect profit margins.

A shift toward real-time planning

Rather than relying purely on pre-season guesswork, retailers use AI to analyze customer browsing, store traffic, and sales data as trends happen. For example, shoe retailer FLO implemented an AI-powered demand engine to track stock levels across its store network. By shifting stock to locations with higher demand, the company achieved a 12% reduction in lost sales and boosted total revenue by 4.7%.

Similarly, apparel company LPP uses AI to monitor social media signals, cutting its product design timeline down from up to 12 months to roughly six to 12 weeks. This rapid adjustment model allows brands to launch popular trends without committing heavy capital up front.

Smarter marketing and personalization

AI tools are also transforming how companies market products and engage online shoppers. E-commerce platform Zalando reduced its marketing image creation timeline from six to eight weeks down to three to four days, cutting associated costs by 90% with AI-generated visuals.

On the shopping side, personalized recommendations and digital tools are driving higher sales. Saks Global integrated machine learning into its main website, resulting in a 10% jump in conversions and a 7% increase in revenue per visitor. Meanwhile, Marks & Spencer launched a digital styling quiz that has guided over 450,000 customers through millions of fashion options to reduce shopping hesitation.

These benefits in turn also improve inventory management by giving fashion retailers more accurate insight into customer preferences and demand, enabling better forecasting and purchasing decisions. With stronger demand predictions and better sell-through rates across product ranges, companies can optimise stock levels, reduce excess inventory and markdowns, and minimise stockouts.

Lowering returns and protecting profits

Uncertainty around fit and sizing remains one of the largest obstacles in online apparel shopping. But now, tools like Amazon Fit Insights and visual search features from brands like H&M help customers make better purchasing choices. By improving sizing accuracy and product recommendations, retailers can lower product return rates and retain more revenue.

AI-driven pricing models are also replacing rigid sales calendars. A luxury fashion retailer using automated price adjustments increased its profit margin by 3% within 12 months while successfully clearing older inventory. Ultimately, LOGIC Consulting highlights that AI serves as a practical commercial engine, turning inventory into cash faster while protecting brand value.

“The opportunity is to make fashion retail more responsive: Buying closer to demand, personalizing closer to intent, testing closer to customer preference, and converting inventory into cash with less friction,” said Seifallah Rabie, partner at LOGIC Consulting.

“Fashion will continue to depend on taste, culture, identity, emotion, timing, and creative judgment, but retailers that connect Al to commercial execution will be better positioned to protect margin, improve relevance, and reduce the cost of demand uncertainty.”
